Cognitive Flexibility in Autism, ADHD & AuDHD
A plan changes unexpectedly and your brain keeps reaching for the original plan. Someone interrupts you halfway through a task and moving into something else feels surprisingly difficult. You know an approach is no longer working, but finding another one takes much more effort than it seems like it should.
These experiences can involve cognitive flexibility: the ability to shift between tasks, ideas, rules, perspectives or strategies when circumstances change. This article explains how cognitive flexibility can differ in autism, ADHD and AuDHD, why difficulty switching is not simply “being rigid,” and how making transitions clearer and more predictable can reduce the effort involved.

The key idea is: flexibility is not about constantly changing. It is about being able to change when change is useful or necessary.
🔄 What Is Cognitive Flexibility?
Cognitive flexibility is part of executive functioning. It allows you to update what you are doing when the situation changes rather than continuing automatically with the same rule, plan or mental approach.
Imagine driving your normal route to work and discovering that the road is closed. You now need to stop following the familiar plan, take in new information, choose an alternative route and mentally reorganise what happens next.
That involves several processes working together:
🛑 disengage from the original plan
👀 notice that something has changed
🧠 update your understanding of the situation
⚖️ consider alternatives
🔄 shift toward a new plan
🎯 begin acting on it
When cognitive flexibility is harder to access, that transition can take more time and mental effort.
This does not mean the person cannot understand that the situation has changed.
Sometimes the difficulty is getting the brain to move from the old mental state into the new one.
🧠 Cognitive Flexibility Is More Than Task Switching
Task switching is one form of cognitive flexibility, but the concept is broader.
You use flexibility when you change:
🔄 tasks — stop writing and answer the phone
📋 rules — realise that a different procedure now applies
🛠️ strategies — try another approach when the first fails
💭 perspectives — consider another explanation for someone’s behaviour
📅 plans — adapt when circumstances change
🎯 priorities — abandon something less important when something urgent appears
These forms of flexibility overlap, but someone can find some much easier than others.
A person may be intellectually very open-minded while finding unexpected task switching exhausting. Someone may enjoy spontaneous travel but become stuck when a familiar work process suddenly changes.
So cognitive flexibility is not one simple personality trait.
♾️ Cognitive Flexibility in Autism
Difficulty with change is strongly associated with autism, but describing autistic people as simply “rigid” hides what may actually be happening.
A change often creates several demands at once.
Your brain may already have built a detailed model of what is supposed to happen. When the plan suddenly changes, you do not only need to accept the new information. You may need to dismantle the old sequence, work out the consequences of the change, create a new sequence and regain a sense of what happens next.
For example, a meeting scheduled for 10:00 is suddenly moved to 14:00.
To someone else, that may mean:
📅 change one calendar entry
For you, it might mean:
🧠 abandon the mental plan for the morning
🍽️ reconsider when lunch happens
🎯 reorganise your focus work
📞 move another commitment
🔄 mentally prepare for the meeting again later
❓ work out whether anything else has now changed
The visible change is small.
The reorganisation around the change may not be.
A 2024 meta-analysis found small-to-moderate group-level differences in cognitive flexibility between autistic and non-autistic participants, while also finding substantial variation depending on how flexibility was measured. That supports cognitive flexibility as one relevant part of autism without implying that every autistic person has the same difficulty.
🧩 Predictability Reduces the Need for Flexibility
Predictability sometimes gets interpreted as an autistic preference for sameness for its own sake.
But predictability also reduces cognitive work.
If you know:
📍 where you are going
⏰ when it starts
👥 who will be there
💬 what is expected
⏳ approximately how long it will last
🏠 what happens afterward
your brain can prepare one model of the situation.
Remove that predictability and much more has to be worked out in real time.
This is why structure can make someone look more flexible, not less. When the basic situation is understandable and manageable, there may be more capacity available to cope with genuine surprises.
Predictability is therefore not necessarily the opposite of flexibility.
Sometimes it is what makes flexibility possible.
🚪 Switching Away Can Be Harder Than Starting the New Thing
When someone struggles to switch tasks, attention often goes to the next task.
“Why won’t you just start getting ready?”
But sometimes the bigger problem is not starting the new activity.
It is leaving the current one.
You may be deeply engaged in reading, gaming, working, researching or solving something. Your brain has built an active mental context around it. Switching means letting that context go before it feels complete.
🔥 current task has strong attention
🧠 information is actively organised around it
🚪 stopping means breaking that structure
🔄 the next task requires a different mental state
⚡ activation has to begin again
This is why transition warnings can help.
“We need to leave in thirty minutes.”
then:
“Ten minutes.”
then:
“Finish what you’re doing and let’s get ready.”
The warning does not magically improve executive functioning.
It gives the brain time to begin disengaging before the switch becomes compulsory.
⚡ Cognitive Flexibility in ADHD
ADHD is often associated with distractibility, which can make it seem as though switching must be easy.
But being pulled away from something and deliberately switching toward the right thing are not the same process.
An ADHD brain may shift rapidly when something new captures attention, yet struggle to disengage deliberately when deeply absorbed. It may also switch frequently between activities while having difficulty organising those shifts around actual priorities.
Common experiences can include:
🔔 attention switching before you intended it to
🔥 hyperfocus making deliberate disengagement difficult
🌐 jumping between several tasks without completing them
🚪 knowing you should move on but remaining stuck
🎯 struggling to redirect attention toward a less interesting priority
🔄 losing the mental context of the original task after switching
Research on ADHD executive functioning supports differences in several executive domains, including set shifting or cognitive flexibility, but these effects vary between people and across different types of tasks. Adult ADHD should therefore not be reduced to one universal “flexibility deficit.”
This connects closely with Attention Regulation in ADHD, Autism & AuDHD.
🔄 AuDHD Can Create Both Too Much Switching and Too Little
AuDHD can produce a particularly confusing relationship with flexibility.
You may become distracted constantly when trying to stay with something, yet once your attention finally locks onto the right task, leaving it can feel almost impossible.
You may crave novelty but dislike unexpected changes.
You may become bored with routine but struggle when there is no structure.
⚡ “I need something different.”
+
📅 “I need to know what is happening.”
🔔 “My attention keeps switching.”
+
🔥 “Now I cannot stop.”
🌱 “Too much routine makes me restless.”
+
🌪️ “Too little structure overwhelms me.”
These are not necessarily contradictions.
They involve different parts of regulation.
The challenge can be finding enough structure to create stability while leaving enough flexibility to provide stimulation and choice.
There is not yet a single established cognitive-flexibility profile for AuDHD, so it is better to understand the interaction of autistic and ADHD traits than to present AuDHD as having one predictable pattern.
📅 Why Unexpected Changes Can Feel So Much Worse
There is an important difference between chosen change and imposed change.
You might spontaneously decide:
“Let’s go somewhere else for dinner.”
and enjoy it.
Then the next day someone unexpectedly changes a plan you were relying on and the reaction is completely different.
Why?
Because in the first situation, your brain initiated the update.
In the second, the existing model was disrupted without warning.
Chosen change often provides:
🎛️ control
⏳ preparation
🧠 involvement in the new plan
🎯 a clear reason for changing
🌱 the option to reconsider
Unexpected change may instead create:
⚠️ surprise
❓ uncertainty
🔄 rapid reorganisation
🧠 additional decisions
⏰ time pressure
So being capable of spontaneity does not prove that unexpected transitions should always be easy.
Control changes the cognitive demand of change.
🧱 Persistence Is Not the Same as Inflexibility
Another important distinction is between persistence and inflexibility.
Persistence can be valuable.
You keep working on a difficult problem.
Return to something after repeated failure.
Explore a subject deeply enough to understand what others miss.
Refuse to abandon a good idea simply because someone disagrees.
🎯 persistence can support expertise
🔬 depth can produce insight
🧩 sustained attention can solve difficult problems
🌱 consistency can protect important values
The difficulty appears when continuing the same approach is no longer serving the goal and switching remains inaccessible.
Imagine trying to open a document using the same failed method twelve times when another route is available.
The problem is not persistence itself.
It is the inability to move from:
“This is the approach I am using.”
to:
“This approach is not working. What else could I try?”
Good cognitive flexibility therefore does not mean abandoning things quickly.
It means being able to distinguish when persistence helps and when adaptation helps.
💭 Cognitive Flexibility Also Applies to Thinking
Flexibility is not only behavioural.
Sometimes the thing that becomes difficult to shift is an interpretation.
A friend sends a short message:
“Okay.”
Your first interpretation is:
They’re annoyed with me.
Cognitive flexibility allows another possibility to enter:
💭 maybe they are busy
📱 maybe they answered quickly
😴 maybe they are tired
🙂 maybe “okay” simply means okay
That does not mean forcing yourself to believe the most positive interpretation.
It means being able to hold more than one possible explanation before deciding what is true.
This becomes especially difficult when emotion is intense. Anxiety, rejection sensitivity, anger or previous experiences can make one interpretation feel overwhelmingly convincing.
Cognitive flexibility then becomes part of self-regulation: not denying the first thought, but creating enough space for alternatives.
❤️ Strong Emotions Can Reduce Flexibility
Most people become less flexible when highly stressed.
During an argument, you may become increasingly certain that there is only one interpretation of what happened. During panic, alternative explanations for a bodily sensation become harder to access. During overload, even a minor unexpected demand can suddenly feel impossible.
This is important because flexibility itself requires resources.
You need enough capacity to:
🧠 notice that another option exists
⏸️ pause before reacting
💭 imagine an alternative
⚖️ compare possibilities
🔄 shift away from the first response
When your system is already overloaded, those processes become harder to access.
So telling someone:
“Just be more flexible.”
at the exact point they are overwhelmed may be asking for the executive ability that is currently least available.
🎧 Sensory Load Can Make Switching Harder
Imagine you are already working hard to tolerate a noisy environment.
Then someone changes the plan.
Now your brain has to manage:
🎧 ongoing sensory input
🧠 the original mental plan
⚠️ the unexpected change
⚖️ new decisions
🔄 the transition itself
The same change may have been easy in a quiet room.
This is why apparent inflexibility cannot always be separated from sensory processing and cognitive load.
Sometimes people become more flexible when the environment becomes less demanding.
That is not coincidence.
Flexibility requires spare processing capacity.
🔋 Cognitive Flexibility Changes With Capacity
You may cope easily with an unexpected change at 10:00 in the morning and become disproportionately upset by another at 18:00.
The change may be smaller.
But you are not starting from the same place.
After a day containing:
👥 social interaction
🎧 sensory input
🧠 concentrated work
🔄 repeated transitions
🎭 masking
⚖️ dozens of decisions
there may be much less capacity available for one more adaptation.
This is why Neurodivergent Capacity matters.
Your cognitive flexibility is not necessarily a fixed amount that appears identically in every situation.
Access to flexibility changes with load.
🌪️ Overload Can Make the World Narrower
As overload builds, options can begin to disappear.
Early in the day:
“The café is closed? Okay, let’s try somewhere else.”
Later, when capacity is almost gone:
“The café is closed? I can’t do this.”
The difference is not necessarily attitude.
The first situation allows several alternatives to remain mentally available.
During overload, the system can become narrower:
🎯 attention becomes more restricted
🔄 switching becomes harder
❓ uncertainty feels more threatening
💬 language may become less accessible
🧠 problem-solving becomes harder
🚪 escape may become the only obvious option
This is one reason reducing demands can restore flexibility better than arguing for it.
When the system has more room, alternatives often become available again.
🔁 Repetition Can Be Regulatory
Repetition is often discussed only as evidence of rigidity.
But repetition can also reduce cognitive demand.
Eating the same breakfast means no decision.
Taking the same route means no navigation planning.
Watching a familiar series means knowing what sensory and emotional experience to expect.
Wearing similar clothes means fewer tactile surprises and fewer choices.
🍳 same breakfast → fewer morning decisions
🚶 same route → less navigation
👕 familiar clothing → predictable sensory experience
📅 routine → fewer transitions requiring active planning
📺 familiar media → predictable emotional and sensory input
None of this means routines should never change.
It means repetition can serve a function.
Before trying to remove a routine, it is worth asking:
What is this routine doing for the person?
🧩 When a Strategy Stops Working
Cognitive flexibility becomes particularly important when circumstances change but your existing strategy remains active.
For example, your old productivity system worked when you had one job and lived alone. Now you have more responsibilities, but you keep trying to force the old system to work.
Or you developed a coping strategy during school that helped you succeed but now consumes too much energy in adult life.
Signs that a strategy may need updating include:
🔁 repeatedly solving the same problem in the same unsuccessful way
🪫 the strategy works but costs far too much
📅 circumstances have changed
🎯 the strategy no longer serves the actual goal
🧠 you are following the system rather than the system supporting you
Flexibility sometimes means asking:
“Is this still working for the life I have now?”
That can apply to routines, productivity systems, relationships, coping strategies and even the expectations you have of yourself.
💼 Cognitive Flexibility at Work
Workplaces require constant adaptation, but some create far more switching than the actual job requires.
A person may be expected to:
📧 answer email immediately
💬 respond to chat messages
📅 jump into unscheduled meetings
🔄 move between several projects
⚠️ absorb last-minute priority changes
🎯 somehow maintain deep concentration
When switching is expensive, this structure can use enormous amounts of executive capacity.
Helpful accommodations can include:
📅 advance notice of changes when possible
🎯 clearly ranked priorities
📝 written updates after changes
🔕 protected focus periods
⏳ transition time between different types of work
📋 clarity about what should be dropped when something new becomes urgent
That last point is particularly important.
If someone says:
“This is now the top priority.”
the next useful question is:
“Which previous priority should move down?”
Otherwise the change is not really a reprioritisation.
It is simply another demand.

❤️ Cognitive Flexibility in Relationships
Relationships contain constant small changes.
Plans move.
People change their minds.
One partner interprets a situation differently.
A conversation goes somewhere unexpected.
Difficulty adapting can create conflict when one person experiences:
“The plan changed.”
while the other experiences:
“The entire structure I had prepared around the plan just disappeared.”
Useful relationship supports can include:
💬 explain changes rather than announcing them abruptly
⏳ allow some processing time
📅 give advance notice when possible
❤️ acknowledge disappointment even when the change is necessary
🧠 distinguish “I need time to adjust” from “I refuse”
🔄 return to difficult conversations after both people have processed
Flexibility should also be mutual.
A neurodivergent person may need to adapt to unavoidable changes.
Other people can also adapt how those changes are communicated.
🛠️ What Actually Helps Cognitive Flexibility?
The goal is not to eliminate routines or force constant spontaneity.
It is to make necessary transitions easier and create more than one accessible route forward.
⏳ Give the Brain Transition Time
When possible, signal changes before they happen.
⏰ “Twenty minutes until we leave.”
📅 “Tomorrow’s meeting has moved to 11.”
🔔 “I’m going to ask you to switch tasks after this section.”
Time allows disengagement to begin gradually.
📝 Make the New Plan Concrete
“Things have changed” creates uncertainty.
A replacement plan reduces it.
Instead of:
“We can’t do that anymore.”
try:
“The restaurant is closed, so we’ll go to the café across the street instead.”
The brain now has somewhere to move toward, not only something it must leave.
🔄 Build Backup Plans Before You Need Them
For situations that often change, prepare alternatives.
🚆 If the train is cancelled → use this route
🍽️ If the usual meal is unavailable → choose from these two
🏠 If the social event becomes too much → leave early
💻 If the main task gets blocked → switch to this secondary task
Backup plans reduce the amount of problem-solving required during the stressful moment itself.
🎯 Clarify What Actually Needs to Be Flexible
Not everything needs to remain open.
Sometimes keeping one part stable makes another part easier to change.
For example:
📅 same morning routine
+
🌱 flexible afternoon
🏠 familiar accommodation
+
🗺️ spontaneous activities
🍳 predictable breakfast
+
🍽️ varied dinner
Stability and flexibility can support each other.
💭 Practise Generating Alternatives
When you notice yourself stuck on one option, ask:
What are three possible explanations?
or:
What are two other ways I could do this?
The goal is not to immediately choose another option.
It is simply to make alternatives mentally available.
🔋 Reduce Load Before Demanding Flexibility
If the person is already close to overload:
🎧 reduce sensory input
💬 use fewer words
📋 reduce choices
⏸️ allow recovery
🎯 focus only on the immediate next step
The more overloaded the system becomes, the less useful abstract advice about flexibility is likely to be.
🚫 What Usually Does Not Help
Some responses turn a flexibility difficulty into a moral problem.
“Stop being difficult.”
“You always need everything your way.”
“Just go with the flow.”
“It’s not a big deal.”
These statements do not reduce the transition cost.
They often add emotion, conflict and shame on top of it.
More useful responses are:
💬 “I know this isn’t the plan you prepared for.”
📅 “Here is what changed.”
🎯 “This is what stays the same.”
🔄 “These are our options now.”
⏳ “You don’t have to answer immediately.”
The goal is not to agree that every routine must always be protected.
It is to make adaptation more accessible.
🌱 Flexibility Does Not Mean Becoming Comfortable With Everything
There is a subtle danger in treating flexibility as something neurodivergent people must constantly improve.
Sometimes the environment really is too chaotic.
Sometimes expectations really do change too often.
Sometimes someone else failed to plan.
Sometimes the new demand is unreasonable.
Sometimes saying:
“No, that doesn’t work for me.”
is not cognitive rigidity.
It is a boundary.
Healthy flexibility therefore includes the ability to adapt and the ability to recognise when adaptation is no longer the right answer.
🎯 change when change helps
🧱 keep structure when structure helps
💭 reconsider when new information matters
❤️ maintain boundaries when they still matter
🌱 build a life that does not require endless compensation
The goal is not maximum flexibility.
It is useful flexibility.
🌱 A Better Question Than “Why Am I So Rigid?”
If change repeatedly feels much harder than you think it should, try asking:
🔄 What exactly am I struggling to switch away from?
📅 How much of the original plan did I already organise mentally?
❓ Is uncertainty part of the problem?
🎧 Am I already sensory overloaded?
🧠 How much cognitive load am I carrying?
🔥 Am I deeply engaged in the current task?
🔋 How much capacity do I have left?
⏳ Would advance warning make this easier?
📝 Would a concrete replacement plan help?
This changes the question from:
“What’s wrong with me?”
to:
“What is making this transition expensive?”
Sometimes the answer is executive functioning.
Sometimes it is sensory overload.
Sometimes it is anxiety.
Sometimes it is deep focus.
Sometimes the change genuinely creates a large amount of extra work.
Understanding the difference is far more useful than simply calling yourself inflexible.
